A recorded walkthrough of an actual first diagnosis session — the questions we ask, and the moment the real constraint surfaces.

This session starts where most of ours do: not with a pitch, but with a whiteboard and a founder describing what isn't working. The instinct in the room is always to jump to solutions. Ours is to keep asking why for another ten minutes.

Twenty minutes in, the stated problem — 'we need more leads' — turns out to be downstream of a different one: the offer changes every time a new lead asks a hard question, so nothing about the pitch is consistent enough to optimize.

That reframe changes everything about what gets built next. More leads into an inconsistent offer just produces more inconsistent conversations, faster. The actual first move is locking the offer, not buying more traffic.

This is the pattern we see constantly: the requested deliverable and the actual constraint are rarely the same thing. Diagnosis exists to find the second one before money gets spent solving the first.
